01 — The problem
A 40-person services company onboarded new hires over email. Laptops arrived late, SSO accounts were missing on day one, and every hire experienced at least one blocked task in week one.
02 — What I did
Interviewed HR, IT and three hiring managers, mapped the real timeline, then rebuilt onboarding into four phases (T-5 to close-out) with named owners, turnaround times per system, and an access-verification step one business day before the start date.
03 — Result
- Day-one access failures dropped from 4 of 5 hires to 0 across the next 9 hires
- HR admin time per hire cut from ~5 hours to 2.5 hours
- Single 13-item completion checklist filed with every personnel record
